The challenge: paying for clicks, then hiding the offer
Iron Forge wasn't short on demand — local "gym near me" searches and a small ad budget sent people to the site daily. The problem was what happened on arrival: the free-trial offer — the gym's single most important conversion — was a tiny link buried three taps deep in the menu.
On top of that, pages were heavy and slow on a phone, where most of the traffic came from, and the gym was paying for ad clicks that hit that slow page and bounced. For a gym, that's expensive — a high bounce rate doesn't just cost a visitor, it inflates the effective cost of every ad dollar.
The result was a quiet, compounding leak. Iron Forge was paying to fill a bucket with a hole in it — buying attention at the top, then losing it the moment a visitor landed and couldn't find, or wait for, the one thing they came to do.
"We were spending on ads to get people to the site, then basically hiding the free trial from them. We were paying twice to lose the same lead."
— Owner, Iron Forge GymWhat we built
The brief had one job — make claiming a free trial the easiest thing on the site, and make it fast enough that a paid click never bounces. Every decision served that. (You can explore the live Iron Forge site here.)
A site built to convert a click into a trial
- A free-trial offer impossible to miss. A high-contrast claim-your-trial CTA fixed to every screen and front-and-center on the homepage, not buried in a menu.
- A 3-field trial form. Name, phone, goal — that drops straight into the coaches' inbox so someone follows up while the lead is still hot.
- Conversion-built landing pages for ads. Dedicated pages for "free trial," "personal training," and "group classes" so every ad click lands somewhere built to convert, not a generic homepage.
- Class schedule and coach profiles up front. The proof a nervous first-timer needs before walking in.
- Sub-2-second mobile load. The heavy old build was stripped to lean code and compressed media, so paid clicks land instantly instead of bouncing.
- Member social proof. Transformation stories and the review wall surfaced where they tip a decision.
The results
Free-trial signups doubled within the first two months — same traffic, same ad budget, twice the leads — purely because the offer was finally visible and the form finally fast.
Cost per lead fell 48%
Paid clicks stopped bouncing off a slow page, so every ad dollar produced nearly twice the trials, cutting effective cost per lead almost in half. The ad budget didn't change — what changed was how many of those clicks turned into an actual trial instead of an instant exit.
Mobile started converting
Trials claimed on mobile went from a trickle to 58% of all signups once the form was thumb-friendly and pages loaded instantly. The traffic had always been mostly mobile; now the site finally met it there.
| Metric | Before | After (month 2) |
|---|---|---|
| Free-trial signups / month | 18 | 37 |
| Cost per lead (paid) | $34 | $18 |
| Mobile share of signups | 9% | 58% |
| Mobile load time | 5.6s | 1.7s |
| Trial CTA placement | Buried in menu | Fixed on every screen |
Payback in about seven weeks
At the gym's membership value, new trials converting to members covered the $4,400 build inside two months. Each new member compounds month after month, so the build crossed into pure return well before the quarter was out.
The takeaway: Iron Forge didn't need more traffic or a bigger ad budget — it needed to stop hiding its best offer. Making the free trial the most visible, fastest thing on the site doubled signups and nearly halved the cost of every lead.

How much did Iron Forge Gym's website cost?
Iron Forge Gym invested $4,400 in a custom website build that included a front-and-center free-trial flow, conversion landing pages for ads, class schedule and coach profiles, and a sub-2-second mobile rebuild. It paid for itself in about seven weeks.
What results did the new gym website produce?
Free-trial signups doubled within two months on the same traffic and ad budget, cost per lead fell 48%, and mobile's share of signups rose from 9% to 58%. The lift came from converting existing visitors, not buying more of them.
How long did the gym website take to build?
The Iron Forge Gym site went from kickoff to launch in 16 days, including the conversion landing pages used for its ad campaigns.
What made the biggest difference for the gym?
Visibility and speed of the free-trial offer. Moving the trial CTA out of the menu and onto every screen, shortening the form to three fields, and cutting mobile load below two seconds meant paid and organic visitors actually converted instead of bouncing.
